Gpz900R piston heights

This is a bit of a strange one, have recently purchased a gpz 900R, it was a non runner when i brought it but went ahead anyway as the bodywork and everything else is very tidy on it, anywho, checked compression, all cylinders around 60-70psi, which i know is way too low, by about half to get it to run, checked all valve clearances, all adjusted, still the same, pulled the cyl head off, then was greeted by 4 pistons all sitting 4mm below the top of the block, that isnt right, pull the block off, conrods all look fine and measure ok compared to a spare one. does anybody know of a crank that could have been incorrectly fitted that has a shorter throw. thanks!
